Food and specialist retail: Operations dashboard for meal kit operators
An operations dashboard for meal kit operators that shows which ingredients were missing from which box, for which dish, on which packing day and what caused it.
Which figures meal kit operators really need.
A meal kit operator only learns about a missing ingredient when the customer reports it. Those reports live in customer service, while the cause lies in purchasing, stock or on the packing line. Did the wholesaler deliver short, did a portion bag run out halfway through the day, or was it simply forgotten? Without a link between those sources each report is handled separately with compensation, and a recurring problem with one dish or one line stays invisible. Compensation costs climb without anyone knowing where they come from.

Agree what counts as an error
First we define what counts as missing, wrong or damaged, and how a substitution that was announced is treated. We also agree whether a report only counts after customer service has checked it. Those definitions live in the dashboard so nobody argues about the figures.
Link reports to packing and purchasing
The dashboard connects customer reports with the pick list for that box, the packing line and the time, and with stock and delivery of that ingredient on that day. For each report you see whether the item was in stock, whether it was flagged as missing on the line and who packed the box.
Investigate patterns
The overview shows reports per dish, ingredient, packing day and line. When a combination stands out, you click through to the underlying boxes. That shows whether a supplier consistently delivers short or whether a particular bag is awkward to reach on the line.
Figures from your own work.
Customer reports come from the customer service system, pick lists and packing records from the packing software, and deliveries from stock records. The dashboard reads from all of them and writes to none. If pick lists are still on paper, the dashboard starts with reports and stock, and packing data is added later. The operations manager and the buyer are the regular users; customer service gets a simpler view.
Count per box or per item
Counting per box shows how many customers were affected. Counting per item shows which ingredient causes the trouble. A box with three missing items is one unhappy customer but three errors. The dashboard shows both, because they answer different questions and together give a fairer picture.
All reports or only confirmed ones
Counting all reports gives the full picture but includes customer mistakes. Counting only confirmed ones is more reliable but needs customer service to review every report. A middle route is showing both and following the gap. If it widens, it is worth asking why customers report things that turn out not to be true.
Assign a cause or just show the data
The dashboard can assign a likely cause based on stock and packing records, or simply place the data side by side. Assigning is faster but can be wrong when records are incomplete. Showing the data leaves the analysis to the manager, who knows the context. A suggested cause the manager confirms is often the best of both.
Which figures we put on the dashboard.
Missing ingredients per box, dish and packing day sit in the dashboard next to stock and pick list, with click through to the underlying boxes. At the start we fill it with reports from a recent period and test it together against a week whose cause of a problem you already know. For the first month you put the results next to what customer service sees itself. Compensation costs and a comparison between suppliers can be switched on later.

Explore pricing and optionsHow much history do we need for a useful picture?
That depends on how many boxes you ship each week. With a few weeks of reports you often already see which dishes and ingredients keep coming up. Comparing seasons needs a longer history. Start with what you have.
Can we see reports per packer?
Technically yes, if packing is recorded per person. Do think about what you use it for. It is useful for spotting who needs extra instruction, but a dashboard that punishes people tends to produce less honest reporting.
Does the dashboard show compensation costs too?
If compensation is recorded per box, the dashboard can total it by dish, ingredient or cause. You then see which problem costs the most and where a fix pays off best, which helps decide the next improvement.
Who has to maintain the dashboard?
The dashboard calculates from the source data; nothing needs entering separately. Someone does need to guard the definitions and review reports that did not link properly. That is usually the operations manager. It takes little time each week.
