First we agree what an open production item is: a task past its time, a deviation without a solution, a missing document, a handover not signed off. We also decide which zones and phases the dashboard shows. A red marker then means the same to everyone.
Connect job card, schedule and portal
The dashboard takes progress and deviations from the job card, deliveries and slots from the schedule and missing documents from the portal. Per zone it shows open items, progress against plan and the suppliers working there. Anything not recorded appears as unknown, not as fine.
Trace deviations back
A zone falling behind stands out. From the dashboard you open the job card with deviations and photos, and the schedule with the slots that moved. You see whether the delay came from a supplier, the site or a schedule change. After the festival that forms the basis for the evaluation and next year's planning.
Figures from your own work.
The data comes from the job card, the schedule, the supplier portal and the quote. The dashboard does not calculate on its own; it shows what the sources contain and marks where data is missing. Whoever manages a source remains its owner. A change in schedule or running order is made there, not in the dashboard. Afterwards the overview can be kept as a record of how production went.
Live during build or afterwards
A live dashboard helps the production manager steer but requires zone managers to keep their job cards up to date. Analysing only afterwards is less demanding but does not help during the build. Start with a simple live overview of open items per zone and add analysis for the evaluation.
Per zone or per supplier
Looking per zone shows where on site things are stuck. Looking per supplier shows who is often late or causes deviations. Both are useful, but for different questions: the first during the build, the second when choosing suppliers for next year. The dashboard lets you switch between the two views.
Let the organiser look or not
An organiser who sees the dashboard has fewer questions, but also sees every small deviation and may get nervous. A summary for the organiser with progress per zone and only the items they need to act on often works better than full access. You decide what they see.

With agreed definitions the dashboard shows open items per zone, progress against plan and drilling down to job card and schedule from the start. We set it against an ordinary build day together, and a day on which two zones fall behind because of a late supplier and rain. A view per supplier and an evaluation after the festival, recording per zone what overran and why, can be switched on later.

As current as the job cards. When a zone manager ticks off a task, the dashboard shows it once there is a connection. If a report is missing, the dashboard shows the last known state with a timestamp, so you know how old the information is.
Can we compare festivals across years?
Yes, if the zones and definitions are comparable. You might see that the same zone overruns every year, or that one supplier arrives later each time. If the site changes, compare by phase rather than by zone.
Who gets to see the dashboard?
You decide per role. The production manager sees everything, zone managers their own zone, the organiser a summary. Prices and internal notes about suppliers stay with production management, and the organiser gets no view of your margins.
What if zone managers do not update the job card?
Then the dashboard shows that zone as unknown rather than on schedule. That makes it visible where information is missing. Often the job card is too detailed; fewer, broader tasks get updated more reliably. Discuss it after the first day.
