Food and specialist retail: Operations dashboard for butchers

An operations dashboard for butchers that shows cutting yield per primal and remaining stock at the end of the week, so buying and breaking down line up better with sales.

Operations dashboard for butchers. An operations dashboard that shows deviations and their source. Example with demonstration data.

Which figures butchers really need.

The yield at butchers is decided in the cutting room, but it is rarely visible. A topside produces a certain amount of steak, roast beef, braising meat and mince, and how much of each depends on how it is cut and on the primal itself. If too much goes into mince, revenue drops. Meanwhile, meat is left at the end of the week that goes into sausages, gets marked down or is thrown away. The till shows what sold, purchase invoices what came in, but what happened in the cutting room lives in the butcher's head. So you cannot see where margin leaks away.

From scattered figures to one overview.

Pin down the terms

We agree what cutting yield means: which share of a purchased primal is sold as which cuts, measured in weight and in revenue. We also define remaining stock: turned into sausages or mince, marked down or thrown away. Those categories stay separate, because they say different things.

Connect buying, breaking down and sales

The dashboard takes batches from inventory, breakdown bookings from the cutting room and sales from the till. Per primal and per week it shows what came in, what was cut from it and what sold. If a source is missing, that is flagged rather than silently skipped.

Trace the outliers

A week with low yield or a lot left over is only useful if you see why. For each outlier you can find which primal it was, which supplier and who broke it down. It becomes clear whether the quality of a delivery, a different cutting approach or a week of weak sales was the cause.

Figures from your own work.

The dashboard uses existing data: purchase invoices or delivery notes, breakdown bookings from the inventory software and sales from the till. No new data entry is added apart from a short reason for notable leftovers. The owner decides which figures are shown and to whom. If the till cannot report per product, we use a daily count as the source and state how precise that is.

Yield by weight or by revenue

Yield by weight shows how many kilos of meat come out of a primal. Yield by revenue shows how much money that brings in. A primal that produces a lot of mince can score well on weight and badly on revenue. Showing both side by side gives the fairest picture of what a primal really earns.

By primal or by product group

Measuring per primal, such as topside or pork loin, shows exactly where yield sits. Product groups such as beef, pork and chicken are clearer but hide differences. An overview by product group with the option to drill down to the primal works best for most butchers.

Weekly review or alerts

A weekly overview fits the buying round. Alerts help when the yield of a primal is low several times in a row, or when leftovers at the end of the week are notably high. Too many alerts get ignored, so agree on a threshold that really matters.

Which figures we put on the dashboard.

The dashboard shows per week and per product group what came in, what was cut from it, what was sold and what happened to the rest, with click through to cut and batch. We hold it against the figures of an ordinary month and of the week after Christmas, when there is a lot left over, so you can see whether the picture is right. Alerts and a comparison per supplier can be switched on later.

Do we need to weigh every primal we break down?

For a reliable yield, yes, at least for the primals bought most often. The cuts are often weighed for the label anyway. If that weight is recorded against the batch, little extra work is needed.

Can we see yield per member of staff?

Technically yes, if you record who does the cutting. Be careful with it: differences also come from the primal itself or that week's demand. It is more useful for learning from each other than for judging people. Whether it is visible is up to you.

How do we see what happens to leftover stock?

At the daily close or the end of the week, staff record per product what is left and where it goes: sausages, mince, markdown or bin. The dashboard adds that up per week and shows which products are left over again and again.

Can I check the dashboard away from the shop?

Yes. The dashboard opens in a browser and shows only what has been released for that user. The owner sees everything, the cutting room lead the yield, counter staff perhaps only remaining stock. You set who sees what once.
